That sounds obvious, but many managers still rely on group texts, individual calls, or whatever contact list happens to be in a phone. During a rush, that process is slow and unreliable.
What helps is having a live pool of workers who are trained for the role, not currently on the clock, and still under overtime thresholds. If Friday dinner callouts keep forcing overtime on the same roles, that is a staffing design problem, not just an attendance problem. A small bench of trained part-time or flex workers can cost less over time than repeated overtime premiums.
Clear attendance policies still matter, but policy alone does not cover a sauté station at 5:30 p.m. Systems do. Fast communication does. Accurate hour tracking does. The operations that contain labor overage are usually the ones that treat shift coverage as a cost-control process, not just a scheduling headache.

When a callout comes in, every minute narrows the manager's options. Wait too long, and overtime becomes the only realistic answer. Act fast, and there is still a chance to fill the shift with someone qualified at straight time. That is the real lesson behind the overtime trap. The problem is not only the absence itself. It is the lack of a fast, workable coverage process when the absence hits.
